Most digital learning programs fail for the same reason: they are designed to deliver content, not to change behavior. An organization invests in a course, learners click through it, and the post-training assessment shows a 90% pass rate — but three months later, nothing has changed on the job. The problem isn't motivation. It's that the learning experience was never designed with the behavioral outcome in mind from the outset.

At AFI Digital Services, we approach every learning engagement from the outcome backwards. Before we write a single line of content or open an authoring tool, we ask: what should a learner be able to do — or do differently — once they've completed this program? That question shapes everything: the instructional model we choose, the interaction strategy we build, the assessment approach we deploy, and the data we track.

Phase 01
Needs Analysis & Stakeholder Alignment

We begin with structured discovery — interviewing your L&D team, subject matter experts, and a sample of your target learner group. We analyze existing materials, identify performance gaps, map constraints such as bandwidth and LMS limitations, and align on measurable success criteria. Output: a signed-off Learning Needs Brief that governs the entire engagement.

Learning Architecture & Content Design

We build the learning architecture: a detailed content outline with learning objectives mapped to each module, the instructional strategy for each topic, the assessment approach, and the interaction model. For complex programs, we prototype one representative module so you can see and feel the approach before full production begins.

Phase 03
Production, Development & QA

Full module production using our dedicated authoring and development team. We work in milestone batches — typically 20–25% of content per review cycle. Each module goes through three rounds of QA: instructional accuracy, technical compliance (LMS testing), and accessibility validation against WCAG 2.1 AA. SME review is built into every production cycle.

Phase 04
UAT, Localization & Deployment

We manage the user acceptance testing cycle with structured UAT scripts and a consolidated feedback tracker. For multilingual programs, localization runs in parallel with late-stage production: translation, audio re-narration, layout review, and cultural adaptation. Deployment includes SCORM/xAPI package delivery and upload support, plus a 72-hour post-launch monitoring window.

Phase 05
Measurement, Iteration & Optimization

Within 30 and 90 days of launch, we review program performance against the success criteria agreed in Phase 1 — completion rates, knowledge retention scores, learner satisfaction, and behavioral performance data where xAPI is enabled. We present findings in a structured Learning Effectiveness Report and propose specific optimizations.
